How to read the four costs.
Cost per lead = spend ÷ leads Cost per booked appointment = spend ÷ booked Cost per attended appointment = spend ÷ attended Cost per new client = spend ÷ new clients
Each cost is the same spend divided by the count that survived one more stage. That is why cost per lead is the most flattering of the four and cost per client the most honest, and why a vendor paid on leads will lead with the first one. The number that has to be affordable is the last one, and the two in the middle are where the route breaks.
A made-up example, to show the shape. $6,000 of spend produces 80 leads in the CRM, 24 booked appointments, 17 attended and 4 new clients. Cost per lead $75, per booked appointment $250, per attended appointment $353, per client $1,500. Lead to booked 30%, show rate 71%, close rate 24%. Whether $1,500 per client is good depends entirely on what a client leaves behind, which the allowable calculator works out.
The drop between stages is the diagnosis.
The calculator prints three conversion rates because each one points at a different part of the route.
- Lead to booked is low. The problem is between the form and the calendar: follow-up speed, the booking path, the offer of times, whether anyone calls a lead back inside the first hour.
- Booked to attended is low. The problem is between booking and the appointment: confirmation, reminders, how far out the appointment was set, whether the prospect knew what the appointment was for.
- Attended to client is low. Either the wrong people are attending, which is a qualification problem upstream, or the right people are attending and the sales conversation is not converting them.
Fix the stage the drop names. Budget added before that flows through the same leak and shows up as a higher cost at every stage below it.
Why platform lead counts do not belong in this calculator.
Meta's lead column and your CRM disagree by construction. The platform counts every form submission it saw, including duplicates, wrong numbers and people who never intended to book. Your CRM sees a different set, and once a lead touches any other channel the CRM often stops crediting the ad at all. Neither is lying; they are counting different things.
